Shopify BFCM Preparation Guide 2026: A Week-by-Week Checklist

By · Published · Updated

Black Friday 2026 is Friday, November 27, and Cyber Monday is Monday, November 30. If you run a Shopify store, that leaves about six weeks to get offers, stock, checkout and support ready for Black Friday Cyber Monday (BFCM). This guide is a week-by-week checklist for those six weeks, built on what actually happened during BFCM 2025.

Key takeaways

  • BFCM keeps growing. Shopify merchants sold a record $14.6 billion over the 2025 weekend, up 27% on 2024, with sales peaking at $5.1 million per minute just after noon EST on Black Friday (Shopify).
  • Do the discount math before you pick a number. At a 50% gross margin, a 20% discount needs 67% more units sold just to earn the same profit.
  • Most problems are self-inflicted. Shopify runs the servers. What hurts sales is a heavy theme, a new app installed in the final week, overselling and slow support.
  • Mobile and AI now shape a big share of orders. Mobile devices placed 70% of online orders worldwide during Cyber Week 2025, and AI tools influenced 20% (Salesforce).
  • Freeze changes in the final week. Finish setup by November 20, test real orders, then leave the store alone.

Starting late? Do these five things first

If you're reading this in November, skip to the steps that prevent the most expensive mistakes:

  1. Check your discount against your margin with the discount math table.
  2. Set sold-out behavior on your best-sellers so you don't oversell (inventory settings).
  3. Place a real test order on a phone with your live discount codes (checkout test).
  4. Turn on two-step authentication and download a theme backup (security steps).
  5. Publish your shipping cutoff dates so holiday orders arrive in time (carrier dates).

What BFCM 2025 tells you about 2026

The weekend is still getting bigger, and shoppers spread their buying across all five days.

Shopify's 2025 numbers are the most relevant benchmark because they come from stores like yours. Over the weekend, 81 million shoppers bought from Shopify brands, the average cart was $114.70, and 16% of orders crossed a border. Shop Pay handled 32% of orders. More than 94,900 merchants had their best sales day ever (Shopify). Shopify notes that its figures are unaudited and that its counting method changed between years, so treat the trend as direction, not precision.

Across all US online retail, Adobe Analytics measured $44.2 billion in spending over the five days from Thanksgiving to Cyber Monday 2025:

Black Friday

$11.8 billion

+9.1%

Saturday and Sunday

$11.8 billion

+8.7%

Cyber Monday

$14.25 billion

+7.1%

Two lessons follow. First, the weekend in the middle is worth as much as Black Friday itself, so don't let your campaign go quiet on Saturday. Second, Cyber Monday is still the biggest online day, which means your last-chance emails matter as much as your launch.

Oct 12 to 23: set goals, do the discount math and order stock

Decide what the event is for before you decide the discount. A store clearing old stock, a store buying new customers and a store protecting margin should run very different sales.

Pick one main goal and one number to judge it by:

  • Profit: gross profit over the weekend, after discounts and shipping.
  • New customers: first-time buyers, so you can win them back in January.
  • Stock clearance: units of a named product line sold through.
  • Order value: average order value, if you're pushing bundles or free-shipping thresholds.

Then check what your discount really costs. When you cut the price, every unit earns less, so you need to sell more units to stand still. The extra volume you need is the discount divided by what's left of your margin after the discount:

Your gross margin

At 20% off

At 30% off

+67%

+150%

60%

+20%

+50%

+100%

70%

+17%

+40%

+75%

Here's how to read it. A $40 product with a 50% margin earns $20. At 20% off it sells for $32 and earns $12, so you need to sell 67% more of it just to make the same profit. These figures leave out shipping, payment fees and returns, which make the picture slightly worse. If a row looks unrealistic for your store, choose a smaller discount, a bundle or a gift with purchase instead.

You don't need to match the big retailers either. Adobe found peak Cyber Week discounts ranged from 17% for sporting goods to 31% for electronics (Adobe):

Apparel is the row to watch if you sell clothing, which many Shopify stores do: clothing tops, pants and activewear were among Shopify's hottest BFCM 2025 categories (Shopify).

Order stock now

Running out of a best-seller on Saturday afternoon costs more than any discount. Pull last year's BFCM sales by product in Shopify Analytics, adjust for this year's offer and traffic, and place supplier orders this week. Confirm delivery dates in writing. Stock that arrives after mid-November is a risk, and imported stock needs even more lead time.

Oct 26 to 30: build the offers in Shopify

Set up every discount now, with start and end dates, so nothing depends on someone clicking a button at midnight.

  • Schedule discounts. Shopify discounts take a start and end date, so you can build early access, the main sale and a last-chance offer in advance.
  • Decide what can stack. By default, discounts don't combine. Turn combinations on only where you mean it, and test the worst case: your biggest automatic discount plus a welcome code plus free shipping.
  • Use bundles and thresholds for order value. "Free shipping over $75" or a three-item bundle can protect more margin than a deeper percentage.
  • Give your list early access. A private code for email and SMS subscribers rewards your best customers and spreads orders across more days.

Keep the offer simple. One clear headline offer beats five overlapping ones that confuse shoppers and support.

Nov 2 to 6: sold-out settings and fulfillment

With stock on order, decide in advance what happens when something sells out, and how many orders a day you can ship.

Set sold-out behavior on purpose

Check each hero product's inventory settings. With Continue selling when out of stock turned on, Shopify keeps taking orders at zero stock (Shopify Help Center). That's right for preorders and wrong for anything you can't restock before Christmas.

Look at the add-to-cart limit too. It caps how many of each variant a shopper can add to one cart, which also keeps your exact stock count private. It doesn't apply to products set to keep selling when out of stock (Shopify Help Center).

Then decide what shoppers see when something sells out. Sold-out products at the top of a collection waste the most valuable space on the page during your busiest days. You can hide sold-out products, or keep them visible for SEO but move them to the bottom. Our app, Redsun: Out of Stocks Manager, does the second automatically as stock changes.

Plan fulfillment and shipping cutoffs

Work out how many orders a day you can pack, and what happens at three times that. Line up temporary help, pre-build packaging and set carrier pickups now.

Publish your holiday cutoff dates early. For delivery by December 25 within the contiguous US, USPS recommends shipping by December 17 for Ground Advantage, December 18 for Priority Mail and December 19 for Priority Mail Express (USPS). Set your own order cutoff a day or two before that, and show it on product pages and in the cart.

Nov 9 to 13: speed, checkout and security

Shopify runs the servers, the CDN and the attack protection, so you don't manage those. What you control is your theme, your apps, your settings and who can log in.

Make the store faster

Speed pays on mobile. In a Deloitte study for Google, a 0.1-second improvement in mobile site speed raised retail conversion rates by 8.4% (Deloitte, Milliseconds Make Millions). Mobile devices also placed 70% of online orders worldwide during Cyber Week 2025 (Salesforce).

  • Remove apps you don't use, and check the theme for code they left behind.
  • Keep BFCM banners light. Use your theme's image settings, avoid GIF and autoplay video banners, and keep sliders to one slide.
  • Limit pop-ups. One email capture is enough. Countdown, spin-to-win and chat widgets all compete for the same phone screen.
  • Test on a real phone over mobile data, not only on office Wi-Fi.

If your conversion rate was weak before the sale, fix the basics first. Our guide to why conversion rates stay low covers the usual causes.

Test checkout end to end

Use Shopify Payments test mode to check each discount code and the free-shipping threshold, then place one or two real orders on a phone with Shop Pay and refund them. Keep real test orders few, since processing fees on refunded orders usually aren't returned. Check the confirmation email, the shipping rates for your main countries and the order status page. With 16% of Shopify's BFCM orders crossing a border, test at least one international address if you ship abroad.

Tighten fraud checks and access

  • Review fraud analysis on every medium- and high-risk order before you ship it. Shopify shows fraud indicators on every plan from Basic up, and a fraud recommendation on Grow and higher plans or with Shopify Payments (Shopify Help Center).
  • Turn on two-step authentication. Each staff member has to switch it on for their own account. The owner can't do it for them, except on Shopify Plus (Shopify Help Center).
  • Remove old staff and collaborator accounts, and give temporary helpers only the permissions they need.
  • Back up your store yourself. Export products, customers and orders as CSV files and download a copy of your theme, or use a backup app for automatic copies (Shopify Help Center). A theme copy is what lets you undo a bad change in minutes.

Nov 16 to 19: support and marketing

Get support ready before the questions arrive

Most BFCM questions are the same five: Where's my order? Can I still use the code? When is the last shipping day? Can I return a gift? Why didn't my discount apply?

  • Write a BFCM FAQ page covering those questions, with each question as a heading, and link it from the menu and the order confirmation email.
  • Prepare saved replies for each common question so anyone on the team answers the same way.
  • Set an automatic reply that says when customers will hear back.
  • Use Shopify Flow to cut manual work. It's free on Basic, Grow, Advanced and Plus (Shopify Help Center). Useful workflows include tagging risky orders for review and alerting you when a best-seller's stock drops low.

Plan the campaign around the busiest days

Use the Adobe numbers to set your calendar. Build anticipation in mid-November, open early access to subscribers, launch on Black Friday, keep the weekend active, and close hard on Cyber Monday.

When (2026)

What to send

Nov 18 to 22

Sign-up drive: "Get early access to our Black Friday sale"

Nov 23 to 25

Early access for email and SMS subscribers

Nov 26 (Thanksgiving)

Last early-access reminder and a preview of tomorrow's launch

Nov 27 (Black Friday)

Main launch to the full list and social, ads live

Nov 28 to 29

Bestseller and gift-guide reminders, restock news

Nov 30 (Cyber Monday)

Last-chance messages, morning and evening

Dec 1 to 16

Shipping cutoff reminders, then gift cards

Check that your abandoned-checkout emails mention the sale and its end date, so a cart left on Black Friday gets a reminder before Cyber Monday closes.

Make your products easy for AI tools to recommend

More shoppers now ask an AI assistant for deals before they visit a store. Adobe measured a 670% rise in traffic from AI services to US retail sites on Cyber Monday 2025 (Adobe). Clear product titles, full specs, real prices and accurate stock help AI tools describe your products correctly. Our guide to GEO and AEO for Shopify covers what gets a store cited.

Nov 20 to 30: freeze, test, watch

From Friday, November 20, stop changing the store. No new apps, no theme edits, no surprise price rules. Every change in the final week is a chance to break checkout when you can least afford it.

  1. Run a full test order on Monday, November 23, and again on Thanksgiving evening, with the live discounts.
  2. Write a one-page runbook: who watches orders, who answers support, who can turn a discount off, and how to reach them.
  3. Check stock twice a day on your top ten products, and update sold-out handling as items run out.
  4. Watch fraud flags before each fulfillment batch.
  5. Keep a theme backup ready to publish if something goes wrong.

After BFCM: turn buyers into repeat customers

The work isn't over on Tuesday. Ship fast and send tracking promptly, then follow up first-time buyers with a thank-you and a reason to come back in January. Compare results with the goal you set six weeks ago, and write down what ran out, what broke and what you'd change. That note is the most useful document you'll have when you plan BFCM 2027.

Black Friday and Cyber Monday FAQ

When is Black Friday 2026?

Black Friday 2026 is Friday, November 27, the day after US Thanksgiving on Thursday, November 26. Cyber Monday is Monday, November 30. Shopify reports its BFCM results over the weekend from Black Friday to Cyber Monday.

Is Cyber Monday or Black Friday bigger for online stores?

Cyber Monday is still the biggest single day for US online spending. Adobe measured $14.25 billion on Cyber Monday 2025, against $11.8 billion on Black Friday. On Shopify, the busiest minute came on Black Friday: $5.1 million in sales just after noon EST. Plan for both days and the weekend between them.

How long should a BFCM sale run?

Most stores do well with three phases: early access for subscribers a few days before, the main sale from Black Friday to Cyber Monday, and a firm end on Cyber Monday night. Extending the sale for weeks teaches customers to wait for discounts.

How much should I discount for Black Friday?

Discount only as much as your margin can carry. Use the table above: at a 50% gross margin, 20% off needs 67% more units sold to break even on profit. Large US retailers peaked between 17% and 31% off in 2025, depending on the category, but bundles and free-shipping thresholds can protect more margin than a deeper discount.

Will my Shopify store crash on Black Friday?

Shopify runs the hosting and scales it for the event. In 2025 it processed $5.1 million in sales per minute at peak. When a store struggles during BFCM, the cause is usually something on the store's side, such as a heavy theme, a slow app, a broken discount or sold-out products, not Shopify's servers. That's why the final week should be a change freeze.
